I had the same problem but only one side and after just 24 hours of using the hydrogel things and a nipple shield, I had a lot of improvement.
I also only feed one side at a time. I would do all feeds for 2 hours on one side as she always feed for 10 mins then fell asleep for awhile. Hope it improves quickly for you.

I second block feeding... also feed lying down. Its a different attachment for bub so a different bit of nipple gets worked.
try this rotation
left boob cradle
right boob cradle
left boob football
right boob football
left boob lying down
right boob lying down
this way different sections of the boob are being drained so you reduce chances of mastitis also eases up on the nipple damage. you are doing great!! good luck and please dont go by daily/weekly weight gains/losses. monthly is far better. as long as bub is using 4-5 nappies/24hrs has good clean skin tone, can cry tears YOU are doing GREAT!!

Sadly I have not been able to master feeding lying down although I would love to! I am alternating cradle and football hold.
Will keep going for now. I am thinking of using the nipple shield just on the most damaged side for a day or so just to let it heal. I figure this is better than it getting so bad that my nipple just about falls off and I can't use it at all!
